Scope: Google & Meta advertising, Google Merchant Center optimization, feed & catalog management, creative testing, conversion tracking (including server-side), performance optimization. Introduction — Where Things Stood

Armada Saat Group operated in a highly competitive e-commerce environment, with brands active across several segments of the Turkish market: watches, accessories and jewelry. Before we came in, the average ROAS from Google and Meta campaigns was around 3. Growth called for technical and operational work such as:

  • Improving product feed quality and Merchant Center health scores,
  • Increasing conversion accuracy through proper data layering and server-side tracking,
  • Bidding strategies that could scale on both Google and Meta,
  • Catalog-based dynamic remarketing and creative optimization

and similar technical and operational interventions were needed.

Challenges

  1. Low feed quality & gaps in product data: Missing GTIN/MPN values, incorrect categorization, thin product descriptions and inconsistent image standards made product approvals in Merchant Center a struggle; products were not reaching the right segments.
  2. Attribution & data loss: A portion of the conversions happening on the site was measured incompletely or incorrectly (pixel matching, deduplication, cookie loss). That, in turn, led to campaign performance being judged on the wrong numbers.
  3. Ad account structure & bidding strategies: Campaigns were fragmented; proper audience segmentation and value-based bidding strategies had not been fully implemented.
  4. Creative & landing page mismatch: There were message mismatches between ad copy and imagery and the landing pages, alongside a weak A/B testing routine.
  5. Lack of operational discipline: Continuity, daily monitoring and a feedback loop were not yet established in campaign management.

The Smartkid Approach — What We Did (Solutions)

Below are the technical and strategic steps, in the terms we use and with the implementation details.

1) Google Merchant Center & Feed Optimization

  • Feed restructuring: We standardized the GTIN, brand, manufacturer_part_number, condition, availability, shipping, tax and custom_label fields for every product.
  • Automated feed pipeline: We built an ETL process that updates the product feed automatically every day, managing the supply through both CSV and the Content API for Shopping.
  • We raised product data quality scores: By focusing on Merchant Center diagnostics and account health metrics, we brought the disapproved item rate down; we prioritized errors and warnings and set up a fast correction loop.
  • Structured data / JSON-LD: We added Schema.org Product markup to the product pages so Google could interpret the products more accurately in organic and rich results.

2) Tracking & Accuracy (Measurement)

  • GA4 + Server-Side Tagging (GTM Server): We minimized pixel loss through server-side tagging and established event deduplication and event validation processes.
  • Conversions API (CAPI) integration (Meta): On the Meta side, we increased data consistency with a CAPI + browser pixel combination, which strengthened the targeting & optimization capability of the campaigns.
  • Value-based attribution: Using product-level revenue data, we applied Target ROAS and Maximize Conversion Value strategies, and used real-time revenue signals for ROAS optimization.

3) Campaign Architecture & Bidding Strategies

  • A blended approach: We covered the full funnel with a combination of Performance Max (PMax) + Shopping Standard + Display remarketing + Meta prospecting & catalog sales.
  • Smart Bidding & Target ROAS: After running targeted tROAS tests in the first phase, we increased efficiency with a broad tROAS rollout. We also applied value-modulated bidding for specific SKUs.
  • Audience segmentation & exclusions: We built fine-grained segmentation with high-value customer segments, lapsed customers, high-intent search audiences and lookalike-style audiences.
  • Dynamic remarketing & DPA: With catalog-based dynamic ads, we re-engaged visitors and matched the ad content to the products we had shown them.

4) Creative Optimization & CRO

  • Creative testing automation: We ran A/B tests on Meta and Google with multiple creative sets (headline, description, video length, UGC vs studio).
  • Landing page improvements (CRO): On product detail pages, we simplified the conversion flow with speed optimization, a clear CTA and emphasis on stock and shipping information.
  • Short videos and motion ads: We increased CTR and shopping intent with short, mobile-first videos showing the products in use.

5) Operational & Communication Discipline

  • Daily ops: A minimum of 2 hours a day of active optimization and monitoring in the dashboards (Google Ads, Merchant Center, Meta Business, GA4, GTM server).
  • A fast feedback loop: We answered the dozens of messages that came in daily from sales director Ramazan and the Armada team, along with their data requests; changes went into the test environment within 24 hours.
  • Reporting & Jira/Trello ticketing: A ticket was opened for every change; A/B tests, bug fixes and feed updates were all logged, and weekly performance sync meetings were held.
  • A dedicated team: Several specialists (a feed specialist, a paid ads specialist, an analytics / tag manager lead and a creative lead) worked on the project at the same time — that dedicated setup is what kept the optimization fast and accurate.

The Implementation — Timeline (In Brief)

  1. First 2 weeks: Account audit, planning of the feed revision, GTM server implementation plan.
  2. Weeks 3–8: Feed cleanup, Merchant Center approvals, CAPI & server-side tagging integration, first bid strategy tests.
  3. Months 3–5: PMax + Shopping roll-out, creative tests, landing page CRO.
  4. Months 6–7: Scaling, tROAS expansion, SKU-level profitability optimization. At every step there were 2 hours of daily dashboard monitoring, immediate error fixes and fast notification to the client.

Measurable Outcomes

  • Revenue: A 2.8× revenue increase on the same media budget.
  • Merchant Center: A 3× increase in product feed quality / account health scores; a marked drop in the disapproved item rate.
  • ROAS: Where the average ROAS had started at or below roughly 3, the optimized campaigns delivered a higher and more sustainable ROAS (making it possible to scale against a campaign-level target ROAS).
  • Conversion accuracy: Server-side tagging & CAPI increased the consistency of conversion data; reporting and optimization became more reliable.
  • Operational efficiency: Daily monitoring and a fast correction loop shortened problem-solving times; merchant/account-level issues were resolved quickly.
